Education sector playbook

Education programmes do not all follow one learner journey. Your system should reflect how change happens.

A remedial-learning programme, a teacher-coaching initiative, a scholarship fund and a state partnership need different ways of working. This playbook helps you identify your model, the information your team needs and the smallest useful system to begin with.

Five places, one child. Nobody can see she's about to leave.

Six common operating models

Find the model closest to how your work actually runs.

Many organisations combine two or three. Start with the closest match, then borrow only the parts that solve a real programme problem.

Model 01

Direct learning delivery

Your team runs classes, camps or remedial groups directly with children and young people.

Usually organised around
Learners, groups, sessions, attendance and assessments.
Watch for
Levels can change often; absence should create follow-up, not just a monthly total.
Start with
Learner, group, session and follow-up list.
Model 02

Teacher and facilitator development

You train, observe and coach teachers, fellows or community educators over time.

Usually organised around
Educators, training cohorts, classroom observations and coaching cycles.
Watch for
Training attendance is not classroom practice; keep evidence and feedback together.
Start with
Educator profile, cohort, observation and coaching action.
Model 03

Whole-school transformation

You work with school leaders and staff to improve several parts of a school.

Usually organised around
Schools, leadership practices, improvement plans and review milestones.
Watch for
Progress belongs to the school and its people, not only to individual workshops.
Start with
School profile, improvement plan and review rhythm.
Model 04

Scholarships and transitions

You support applications, disbursements, mentoring and movement into the next stage.

Usually organised around
Applicants, awards, tranches, documents, mentors and renewal decisions.
Watch for
A payment is one moment; continuation, wellbeing and transition matter too.
Start with
Application, award, tranche and renewal checklist.
Model 05

Volunteer or community learning

Volunteers identify learners, run sessions or support enrolment and retention.

Usually organised around
Volunteers, localities, households, referrals and learner follow-ups.
Watch for
Shared phones, turnover and local ownership shape what is realistic.
Start with
Volunteer roster, locality list and open follow-ups.
Model 06

Public-system partnership

You support government staff, schools or districts to adopt and sustain a programme.

Usually organised around
Administrative units, schools, officials, training, adoption and handover.
Watch for
Use existing school codes and make handover possible from the beginning.
Start with
School or district registry, adoption milestone and review dashboard.

Not sure which one you are? Bring one tracker and describe a normal week. The model usually becomes clear quickly.

Sound familiar?

Your programme runs on good people and scattered data.

These come up in almost every first conversation we have with education teams.

"We found out she'd dropped out when the endline came."

Attendance is tallied monthly, so a child who stops coming in week two shows up as a number in week eight.

Programme manager
"Enrolment, learning and second chance sit in three systems."

Nobody can say which girls we enrolled last year are now reading at grade level without a month of matching names by hand.

Head of M&E
"Twelve facilitators, twelve versions of the sheet."

Names spelt three ways. Duplicate children. Nobody's sure which file is current.

M&E lead
"The funder report takes three weeks."

Chasing Excel files, reconciling totals, and still unable to say how many children reached Class 6.

One worked example · Enrolment and remedial learning
Follow one programme journey

For an enrolment and learning programme, four questions keep a child from disappearing.

This is one operating model, not a template for every education organisation. Use it to see how everyday work, follow-up and management decisions can connect.

Stage 01 · Find every child

Who's missing from the school register?

Seasonal migrants, girls kept home after Class 5, children working in the fields. If the survey stops at the main road, so does your enrolment drive.

Your team does

  • Volunteers survey every household on a shared phone, offline, in the local language, and record why each child stopped coming: chores, sibling care, distance, safety or marriage talk.
  • The coordinator reviews flagged children each evening and assigns visits.
  • Head teachers confirm admission. SMC members get their hamlet's list on WhatsApp.

The system does on its own

  • No visit in 14 days? The volunteer gets a reminder.
  • A duplicate check runs before any new Student ID is issued.
  • Once admission is confirmed, the SMC list updates itself.

Where AI helps at this stage

  • A voice note in Hindi becomes a tagged 'reason not in school'
  • A plain-language hamlet summary for the block manager, every week
  • The survey form translated into Hindi, Marathi or Kannada from the agreed list

One cohort, every leak named

Every child who falls out lands on someone's list.

A funnel usually shows where you lost children. This one shows who's now responsible for each of them.

Build your sector playbook

Choose the parts your programme needs, not a giant system all at once.

Choose the parts that match how your education programme actually works. Most organisations need a focused combination, not every module.

Schools, cohorts and classrooms

Set up the places and groups where learning happens, including multi-year movement.

Educators, fellows and volunteers

Track recruitment, training, placement, observation, support and alumni journeys.

Learning and content

Keep assessment tools, curriculum versions and learning evidence connected.

Observation and coaching

Turn visits and feedback into clear coaching actions and follow-up.

Scholarships and transitions

Manage eligibility, documents, disbursements, mentoring, renewal and progression.

Government-system connection

Use official codes, geography and reporting formats, with a clear handover trail.

Questions the system should answer

Useful on an ordinary workday

  • Which learner, educator or school is this about?
  • What was expected to happen next?
  • Who needs to follow up this week?
  • What changed across the term or year?
Measures worth seeing together

Delivery beside outcomes

  • Learning gain, shown with attrition
  • Attendance and meaningful exposure
  • Teacher competency and coaching follow-through
  • School improvement milestones
  • Transitions, renewals and continuation
Keep people in charge

Boundaries to agree before build

  • Teachers and programme leads decide pedagogy
  • Children are never reduced to a risk score
  • Guardian consent protects minors, and each person sees only what their role needs
  • The system explains flags; it does not secretly rank people
What the system can include

The checklist your programme and M&E teams will ask for.

The stages show the story. This is the checklist your procurement, finance and M&E teams will look for. We'll show each one working in the walkthrough.

How we build it · the MAP approach

We fix the data first. AI comes last, and it's better for it.

Most AI projects stall because the records underneath are messy. So we work in a fixed order.

M
Model

Start with the decisions you need to make.

Every field has to earn its place by helping someone decide something. If nobody uses it, we don't collect it.

  • Connected records for child, household, village, school, group, assessment, volunteer, facilitator and session
  • Mapped to UDISE+ school codes, with APAAR or state portal IDs stored where you have them, so you can match against government data
  • Indicators your funder asks for, defined before the first form goes out
A
Align

Fit it to how your field team already works.

A system people avoid is worse than a spreadsheet. We design around shared phones, patchy signal and WhatsApp.

  • Offline forms in Hindi, Marathi, Kannada or your language
  • A different screen for the volunteer, the mentor and the manager
  • Reminders and follow-ups that go out on their own
  • Something useful flows back to the frontline, every week
P
Power with AI

Then add AI where it saves real hours.

On clean, connected records, AI can read paperwork, draft reports and flag who needs attention. A person always checks.

  • Six tested use cases, picked for the hours they save
  • A human check written into every one
  • Clear lines on where AI doesn't belong

Where you start depends on where you are. If your records are already in good shape, we can move to AI quickly. If they're in notebooks, we start there, and we don't start from zero.

Offline forms, local languages, links to government IDs and AI features are set up to suit each programme's needs and consent rules, so not every build includes all of them.

Where AI helps

Six places AI earns its keep.

We picked the jobs that save education teams the most hours. Each starts with a problem we hear often, and each keeps a person in charge of the decision. How we think about AI →

Collect fasterFind every child

“We have thousands of volunteer notes on why a girl isn't in school, and nobody has time to read them.”

Turns a volunteer's voice note in the local language into a tagged reason, such as sibling care, distance or safety.

Your team still decides: The coordinator confirms every tag before a visit is assigned.

Collect fasterCatch who slips

“Government schools keep paper registers, and we can't ask teachers to enter attendance twice.”

Reads a photo of the paper attendance register into digital records.

Your team still decides: A volunteer checks every extracted tick.

Collect fasterGroup by level

“Assessing every child one-on-one takes weeks before teaching can start.”

Estimates reading fluency while a child reads a passage aloud.

Your team still decides: The facilitator listens too and can override the level.

Know soonerCatch who slips

“By the time district numbers reach us, the girls who stopped coming have already left.”

Sends a weekly digest of villages and groups with falling attendance and the reasons logged.

Your team still decides: It shows which groups haven't reported, before any trend.

Work smarterProve it & follow through

“We find out a girl didn't make it to Class 6 when the next survey runs.”

Flags children with low attendance, no learning gain and a school move coming up.

Your team still decides: The coordinator adds children the data missed.

Know soonerProve it & follow through

“Our funders and evaluators want matched baseline to endline, and building it takes a month.”

Drafts the year-end outcomes report from matched baseline and endline data.

Your team still decides: Your M&E lead puts attrition on page one.

Where we won't use AI.

Children's data needs care. These lines don't move, whoever's asking.

  • Deciding which child to skipEnrolment is a right. Every child identified gets a visit.
  • Guessing a disability from scoresThat's a screening by a trained professional.
  • Facial recognition for attendanceNot on children. A tick on a phone works fine.
  • Rating facilitators for appraisalsObservations exist to help people teach better.
  • Filling in missing endline scoresA gap gets reported as a gap.
  • Children's details in public chatbotsNames, phones and locations stay in your private system.
What changes, and for whom

Everyone enters less and gets something back.

Volunteer

Watches their hamlet list shrink.

As children get enrolled, they drop off the list. Progress you can see on your own phone.

Facilitator

Gets a ready group list.

Children by level, today's absences and the mentor's last feedback, on one screen.

Cluster mentor

Knows where to go this week.

Groups ranked by falling attendance and time since the last visit.

Programme manager

Sees what's working by cluster.

Learning gain by baseline level, facilitator and cluster, with support budget alongside.

Leadership & funders

Get numbers they can stand behind.

Matched baseline to endline, externally checked, with dropout by gender and grade.

If 30% of children left before the endline, your average gain looks better than your programme is. We report the gain and the attrition, side by side.

Funders notice. It's the kind of honesty that gets you renewed.
How we work with you

From your first email to a system your team actually runs.

Most systems launch in three to four months. The timeline moves with the number of programmes and roles, how messy the old data is, and how many tools need connecting.

Email us what hurts

A 30-minute walkthrough

Free

You show us how the programme runs. We'll tell you straight if you need a new system, a better workflow or nothing at all.

Diagnosis

1 to 2 weeks

We map how your programme works, talk to the people who'll use it, review the tools you use today and hand you a System Blueprint, a clear plan of what we'll build.

Build in stages

6 to 16 weeks

Working screens every 2 to 4 weeks, tested by your field team in your own terms. We clean up your old spreadsheets and move them across.

Launch, then stay

30 to 60 days

Field training and launch, then 30 to 60 days of close support. After that, the system keeps changing as your programmes do.

What we'll need from you

  • A programme owner who can make decisions and join a short weekly review
  • Your current forms, trackers and one recent donor report
  • A few field staff to test screens before launch
  • Access to the tools you want connected

Works with what you already use

We connect to your survey app (SurveyCTO, ODK or Kobo), BigQuery or Postgres, WhatsApp, your LMS and UDISE+ exports, rather than replacing what already works. Zoho licences sit in your organisation's name, and everything exports whenever you want it.

Your data, your rules

What 'your data stays yours' actually means.

The questions your finance head and IT lead will ask, answered before the call.

Your account, your licence

Zoho licences are bought in your organisation's name and hosted in the Zoho data centre region you choose, including India. We work inside your account.

Export any time

Every record exports to Excel or CSV whenever you want, including the day you stop working with us. You're not locked in to us for support either.

Access by role

Each person sees only the records their role needs. Children's records follow the rules for minors in India's DPDP data protection law, with guardian consent recorded.

A trail on every change

Edits are logged with who made them and when, so an audit or a funder query doesn't start from memory.

Consent and DPDP

Consent is recorded for each purpose, and we agree up front how long data is kept and when it's deleted. ZolaShield, our DPDP platform, shows where you stand.

AI stays inside your system

AI features run on your records under your account's controls. Beneficiary records never go into public AI tools.

Start with the work, not the software

Tell us which education model you run. Bring us one tracker.

We’ll map what your team does now, identify the smallest useful first version and show where follow-up, learning and reporting can share the same information, without forcing your programme into a generic template.
